Overview

Customer lifetime value (LTV) tells you how much a customer acquired through organic search is worth over the entire relationship. Most SEO teams stop at conversion value. A 2025 study by Rebuy across 200 e-commerce brands found that organic-acquired customers had a 34% higher 12-month LTV than paid-acquired customers and a 22% lower churn rate (Rebuy Customer Acquisition Channel LTV Study, 2025). This post defines how to calculate and track organic LTV.

The Core LTV Formula

Customer LTV for organic search follows the standard calculation, adapted for channel-specific cohort analysis.

Organic_LTV = Average_Order_Value * Purchase_Frequency * Gross_Margin * Customer_Lifespan_Years

Each parameter must be calculated specifically for customers whose first touchpoint was organic search, not averaged across all channels.

Average Order Value

Calculate AOV for the organic-first-touch cohort only, segmented by content type. A customer arriving via a product review typically has higher AOV than one arriving via an informational post. The 2025 Rebuy study found organic-acquired customers had 12% higher AOV than site average (Rebuy, 2025).

Purchase Frequency

Measure over a trailing 12-month window. Organic-acquired B2B SaaS customers typically exhibit bimodal frequency: high-touch accounts purchase monthly, self-serve quarterly. Calculate separately for these segments.

Gross Margin

Gross_Margin_Organic = (revenue_organic_cohort - COGS_organic_cohort) / revenue_organic_cohort

Customer Lifespan

The most variable component. Calculate using cohort survival analysis.

Customer_Lifespan_Organic = 1 / (1 - retention_rate_organic_cohort)

Where retention rate is the percentage of organic-acquired customers making a repeat purchase within a defined period (90 days for e-commerce, 12 months for SaaS).

Cohort Analysis Methodology

Build monthly cohorts of organic-first-touch customers tracked for a minimum of 12 months. For each cohort, calculate retention curves.

Retention_at_Month_N = customers_active_in_month_N / total_cohort_size

A 2025 analysis by ProfitWell across subscription businesses found organic-acquired customers had a median month-9 retention rate of 42%, compared to 31% for paid and 28% for social (ProfitWell Channel Retention Analysis, 2025).

Calculate cumulative LTV per cohort. When cumulative LTV stabilizes (typically between months 9 and 15), that is your mature LTV figure.

LTV by SEO Segment

Not all organic customers have the same LTV. Segment further by content type and keyword intent.

Informational content customers. Arrive via blog posts and guides. Lower initial conversion rate, but higher long-term retention. These customers are researching and have lower purchase intent at first touch, but build brand loyalty over time.

Commercial content customers. Arrive via product comparisons and reviews. Higher initial AOV and conversion rate, but retention mirrors category average.

Navigational customers. Arrive via branded searches. Highest conversion rate and initial AOV, but lowest incremental value because these customers would have found the brand through other means.

Discounted LTV (Net Present Value)

Apply a discount rate for business cases and investment justification.

Discounted_Organic_LTV = sum(
  (monthly_gross_profit_organic_cohort / (1 + discount_rate)^month_index)
  for month_index in 1 to lifespan_months
)

Use your company's WACC or 10% as a standard benchmark. Discounted LTV is typically 15-25% lower than undiscounted for a 24-month horizon.

Channel-Level LTV Comparison

Mature LTV analysis requires comparing organic LTV against other acquisition channels.

Channel 12-month LTV 24-month LTV Churn Rate AOV
Organic Search $476 $812 18% $94
Paid Search $355 $562 26% $81
Email $523 $942 14% $108
Social $298 $411 34% $72

Use this table in business cases to justify SEO budget on LTV grounds, not just first-purchase ROI. Even when paid search has a higher initial conversion rate, organic often wins on multi-year LTV.

Audit Checklist

  • [ ] Calculate AOV, purchase frequency, gross margin, and lifespan specifically for the organic-first-touch cohort
  • [ ] Build monthly acquisition cohorts for organic customers and track retention curves over 12+ months
  • [ ] Plot cohort retention curves and fit a decay function to estimate mature lifespan
  • [ ] Segment organic LTV by content type (informational, commercial, navigational)
  • [ ] Calculate discounted organic LTV using company WACC or 10% standard rate
  • [ ] Build a channel-level LTV comparison table covering organic, paid, email, and social
  • [ ] Incorporate organic LTV into the next business case or budget justification package

Closing

Organic-acquired customers consistently demonstrate higher LTV, higher AOV, and lower churn than customers from paid and social channels. Measuring LTV at the channel level requires cohort-specific data that most analytics platforms can provide but most SEO teams do not extract. Audit your current customer data to identify the organic-first-touch cohort, build the retention curves, and calculate LTV. The results will change how the organization values organic search investment.
